How to make enterprise copilots work
The five disciplines behind enterprise copilot deployments that reach sustained adoption — workflow-first design, product ownership, evaluation infrastructure, governance as a feature, and operating model change.
Every large enterprise I work with is deploying copilots. The model capabilities are there. The executive appetite is there. But turning that into sustained adoption requires treating the copilot as a product embedded in a real organization, with all the discipline that implies.
The copilot deployments I've led across regulated industries share a common methodology. They begin with the workflow, the operating model, and the governance structure. That approach is what gets enterprise AI systems to production adoption at scale — and it's what I want to unpack here.
The methodology: five disciplines that make copilots work
The enterprise copilot deployments I've led that reached sustained adoption share five disciplines. All of them are about treating the copilot as a product embedded in a real organization.
1. Start with the workflow, not the model
The first step is mapping the specific moments in a workflow where AI assistance genuinely reduces friction, improves speed, or catches errors. When I led AI deployment for underwriting workflows at AIG, the team didn't start with “what can GPT do?” We started with “where do underwriters lose time, and what information would change their decisions?”
That question leads to copilots embedded into the existing flow of work — surfacing at the right moment, within the tool people already use, with context they don't have to manually provide. The alternative — a standalone AI panel beside the real workflow — creates a context-switching tax that kills adoption.
2. Assign product ownership from day one
Every copilot deployment I've driven has a single owner accountable for adoption, quality, and iteration — the full lifecycle. This means someone tracking whether the system is changing outcomes, managing the UX feedback loop, and making tradeoff decisions week over week.
Without this, copilots become features nobody is responsible for. Innovation labs build them, vendor teams hand them off, and cross-functional task forces disband. The system ships but never improves. The deployments that sustain adoption treat the copilot as a product with a roadmap — something that evolves continuously.
3. Build evaluation into the system
Before a copilot goes to production, I define metrics that connect AI performance to operational outcomes — cycle time, throughput, accuracy, escalation rates. Not model benchmarks. Not satisfaction surveys. Operational metrics that executives and frontline teams both understand.
These metrics are instrumented into the system continuously, not reviewed quarterly. They create the feedback loop that makes improvement possible and gives leadership the confidence to expand the program. If you can't measure it in operational terms, you can't scale it.
4. Make governance a product feature
In every regulated enterprise I've worked with — finance, insurance, energy — governance becomes an accelerant when built in from the beginning. Trust controls, audit trails, escalation paths, and human oversight designed as first-class product features.
Users adopt faster when they can see exactly how the system works and where the boundaries are. Executives expand programs they can explain to their boards. The deployments that stall are almost always the ones that tried to bolt governance on after launch.
5. Design the operating model change
The most underestimated discipline. A copilot that changes what information people have access to also changes how roles work, how decisions get made, and what “good” looks like. I plan for this explicitly — mapping how processes, roles, and incentives need to shift, piloting with a team that cares, and expanding based on operational evidence rather than executive mandates.
The alternative is a training deck and a launch email. Adoption gets measured by login counts. When numbers plateau, someone schedules more training. That's a symptom of skipping the operating model work — and it's the single most common reason enterprise copilots stall.
Why the common approach breaks down
Most enterprise copilot projects start strong. A team builds a prototype in a few weeks. The demo impresses an executive sponsor. A wider rollout is approved. Then adoption plateaus and nobody can explain why.
The pattern is predictable: the copilot was designed around model capabilities instead of around the workflow it needs to support. Demos answer “what can this model do?” Production answers “what does this workflow need?” The gap between those two questions is where most copilot initiatives die.
The five disciplines above close that gap. They're not theoretical — they're the operational methodology behind every enterprise AI deployment I've led that reached production adoption at scale.
The real question
The difference between an enterprise copilot that gets adopted and one that gets abandoned is rarely the model. It's whether the team treated the copilot as a product — embedded in real workflows, measured by real outcomes, governed by real policies, and owned by real people.
That's the work. And it's what turns AI capability into enterprise reality.
